The stages compound: a modest drop at each one multiplies into a large drop overall, which is why a funnel that looks reasonable stage by stage can deliver very few transactions.
Seeing all three rates together shows which stage is actually costing you deals — and it is very often the first one, because leads that are never contacted convert at zero regardless of how good the rest of the process is.
How the stages multiply
Deals = leads × contact rate × appointment rate × close rate. Because the rates multiply rather than add, the overall conversion is always far lower than any individual stage, and improving the weakest stage has the largest effect.
Worked example
Two hundred leads a month, reaching 60% of them, booking 35% of those, and transacting with 20% of those: 200 × 0.60 × 0.35 × 0.20 = 8.4 deals, an overall conversion of 4.2%. To reach ten deals a month at those rates you need 239 leads — or you improve a stage instead of buying more leads.
Fix the first stage first
Contact rate is usually both the weakest number and the cheapest to improve, and it responds to speed more than to skill. A lead answered in five minutes converts several times better than the same lead answered the next day, which costs nothing but a process.

Which stage should I improve first?
Almost always the contact rate, because it is usually the lowest and the cheapest to move. Responding within minutes rather than hours lifts it more than any change to what you say once you get through.
Is buying more leads the answer?
It is the most expensive answer. Doubling leads doubles cost; lifting a 4% overall conversion to 6% delivers the same result from the leads you already pay for, and the improvement is permanent.
What conversion rate is normal?
It varies enormously by lead source. Portal enquiries and paid ads often convert in low single digits, while referrals and past clients convert many times higher. Track each source separately or the blended average will mislead you.
