The number that matters is annual value after the fee, and it depends as much on conversion as on volume — a partner sending many poor leads can be worth less than one sending a handful of good ones.
Whether you are paying or receiving, the same arithmetic applies, and it tells you which relationships deserve investment.
The calculation
Deals = referrals × conversion rate. Gross income = deals × your fee. From that, subtract the referral fee percentage and the cost of servicing every referral, including the ones that never transact — because those consume time too.
Worked example
Twenty-four referrals a year converting at 30% produce 7.2 deals. At a 4,500 fee that is 32,400 gross. A 25% referral fee takes 8,100, and servicing all 24 referrals at 150 each costs 3,600, leaving a net 20,700 a year from the relationship.
Conversion matters more than volume
Doubling referrals to 48 at the same 30% conversion adds 20,700. Lifting conversion from 30% to 45% on the original 24 adds 10,350 with no extra referrals and no extra servicing cost. Fixing a weak conversion is nearly always cheaper than finding a second partner.

What referral fee is normal?
Twenty to thirty percent of the receiving side fee is common between agents, and less for introductions from non-agents. What matters more is conversion quality — a 35% fee on well-qualified referrals often beats 20% on poor ones.
Should I count referrals that never transact?
Yes, on the cost side. They consume time and attention with no income, so servicing cost should be applied to every referral received rather than only the ones that complete.
Do referral fees need to be disclosed?
In many jurisdictions yes, and non-disclosure can be a regulatory breach as well as a trust problem. Check the local rules and disclose the arrangement in writing to the client regardless of whether you are strictly required to.
