The useful version runs the other way: from the income you want, back through your average commission, your closing rate and your lead-to-viewing rate, to the number of leads you need every month.
That last number is the only one you can act on today. Everything else is a consequence of it.
The funnel, backwards
Commission per deal = property value × rate × sides
Deals needed = income target ÷ commission per deal
Viewings = deals ÷ closing rate
Leads = viewings ÷ lead-to-viewing rate
A worked example
A ₹24,00,000 target, average deal ₹80 lakh at 1% one side = ₹80,000 per deal. That is 30 deals a year, 2.5 a month. At an 8% close rate you need about 32 viewings a month, and at a 25% lead-to-viewing rate that means roughly 125 leads a month — about 4 a day, every day.
Seeing it laid out usually forces one of three decisions: raise the average ticket, raise the conversion rate, or build a lead source that reliably produces the volume. The first two are cheaper than the third.
Benchmarks worth knowing
- Lead to viewing: 20–30% for warm portal enquiries; far lower for cold lists.
- Viewing to deal: 5–12% for resale residential.
- Speed to first response is the single biggest lever on both — enquiries answered within five minutes convert several times better than those answered the next day.

How many leads does a real estate agent need?
It follows from your average commission and conversion rates. An agent needing 2–3 deals a month at typical Indian conversion rates usually needs 100–150 enquiries a month.
How do I raise income without more leads?
Move up in average ticket size, collect from both sides where the market allows, or improve conversion. Doubling a 5% close rate to 10% halves the leads needed for the same income.
What is a realistic closing rate?
5–12% of viewings for resale residential. Exclusive mandates and pre-qualified buyers sit at the top of that range; portal enquiries with no qualification sit well below it.
Should I count both sides of the commission?
Only if you genuinely collect from both, which depends on the market and whether you represent both parties. Setting the target on one side is the safer plan.
